How to handle them

怎样处理他们


Difficult employees are hard to manage, but they should not be ignored. Here are some guidelines that can help you handle them.
管理问题员工有难度,但是他们不应该被忽视。下面是一些帮助你处理他们的指导方针。

Observe the behavior: Before actually approaching the difficult employee, you need to observe their behavior. Consider how their behavior has changed or how it has been a problem. Collect facts about the difficult employee’s behavior instead of speculating or believing the office’s rumors.
观察行为:在真正与问题员工接洽之前,你需要观察他们的行为。考虑下他们的行为是怎样改变的或者怎样成为了问题。 收集问题员工的行为,而不是推测或者相信办公室的谣言。

Listen to the employees: You can have a one on one conversation with the employee to listen to what they have to say. It may give them a chance to explain and help you to identify the cause of their behavior. For example, they may have personal problems that make them negative or may they may feel undervalued or are even unaware of how they are acting.
聆听职员:你可以跟这些职员进行一对一的谈话来听取他们要说什么。这能给他们一个解释的机会并且帮助你鉴定他们行为的原因。例如,他们可能会有让他们变得消极的个人问题或者他们感觉到没被重视或者是压根儿就没有意识到自己的行为。

Discuss solutions: Once you know what is causing their negative behavior, you can come up with a solution for it. For example, if an employee feels undervalued, you can consider giving them more responsibilities. Addressing the core need of an employee can improve their behavior.
讨论对策:一旦你知道是什么导致他们消极的行为,你就能想到解决它的办法。例如,如果一个职员搞到没被重视,你可以考虑给他更多的责任。设法解决职员的核心需求能提升他们的行为。

Follow up with the employee: After the discussion, regularly follow up with employees to check their performance. Throughout the process, you need to offer advice and be supportive. With regular feedback and guidance, an employee can gradually improve. But if the employee hasn’t changed, you may need to involve HR to take further management actions.
跟进问题员工:在讨论之后,周期性地跟进员工来检查他们的表现。在整个过程中,你需要提出建议,给予帮助。有了定期的反馈和指导,员工就能逐渐提升。但是如果员工还是没有改变,你也许需要让HR来参与来采取进一步的管理措施。
